Count combinations rather than garments
Create a table with sizes down the rows and colors across the columns. Put the required quantity in each cell, including any spares. Keep a total as a reconciliation check, not the main stock requirement. If departments choose different colors, maintain the department reference separately so a shortage cannot be hidden inside the overall quantity.
Resolve partial availability explicitly
Ask the supplier to confirm each combination and the period for which that confirmation remains valid. If a cell is short, choose between an approved substitute, a split shipment or a revised schedule. Do not allow a color or size substitution to happen silently. The person approving substitutes should know the wearer and branding consequences.
Plan the replacement path
Record which sizes are difficult to replace and whether future supply is likely to use the same material and trim. Reserve spares based on your own replacement history and upcoming hires. Keep original model references and approved samples so a reorder can be compared with the first batch. A replacement policy is more useful than an unqualified promise of permanent stock.
